The Missing Layer in Streaming

Why the next generation of streaming platforms must be built to learn, adapt and evolve.

We Built Streaming to Deliver

For much of the past two decades, the biggest challenges in streaming were technical. Could we deliver high-quality video reliably over the internet? Could we support an ever-growing number of devices? Could we manage increasingly complex content libraries, personalise experiences and scale to millions of viewers without compromising performance?

The industry solved those problems remarkably well.

What once required highly specialised infrastructure can now be delivered at a scale and quality that audiences simply take for granted. Viewers expect content to start instantly, move seamlessly between devices and remain available whenever they want it. The complexity behind that experience is enormous, but to the consumer it has become invisible.

That is a sign of technological success. It also means the challenge has changed.

Today, the most difficult questions facing streaming organisations are increasingly about what happens next. How quickly can a service respond when audience behaviour changes? How easily can it introduce a new monetisation model, experiment with a different customer experience or incorporate a new source of intelligence? How much effort is required when the business wants to do something the original platform was never designed to do?

Those questions are fundamentally architectural. And I believe they will define the next generation of streaming technology.

Architecture Is Really About Freedom

Architecture can sound like an engineering concern. In reality, it determines how much freedom a business has.

Every technology decision creates possibilities, but it also creates constraints. A platform designed around today's requirements may work exceptionally well until the business needs to launch in a new market, introduce advertising, change its recommendation strategy, integrate a new data source or experiment with an entirely different commercial model.

The question then becomes less about whether the technology works and more about how easily it can change.

This matters because streaming businesses are operating in an environment where change is becoming the only constant. Subscription services are introducing advertising. Broadcasters are developing direct-to-consumer propositions. Sports organisations are experimenting with new forms of access and engagement. FAST continues to evolve. AI is changing discovery, personalisation, operations and the way organisations interact with their data.

Nobody can confidently predict what a streaming business will need five years from now.

I don't think we should try.

The better architectural question is whether the platform gives the organisation enough freedom to respond when those needs change.

That is a very different definition of scalability. It isn't simply about handling more viewers. It's about handling more possibilities.

The Cost of Technology Isn't Only What You Spend

This is where I think our industry sometimes underestimates the real cost of technology.

We tend to evaluate platforms through relatively visible measures: infrastructure costs, development resources, licensing, uptime and performance. All of those matter.

But there is another cost that is much harder to see.

The cost of saying no.

No, we can't test that experience without rebuilding something.

No, that data is trapped in another system.

No, introducing that business model will take twelve months.

No, changing that supplier would require replacing half the platform.

No, we can't easily understand how one part of the customer journey affects another.

Every one of those answers has a business consequence.

A rigid architecture doesn't necessarily fail dramatically. In fact, it may continue operating perfectly well. The problem is that over time it makes change slower, experimentation more expensive and strategic choices narrower.

That is why I increasingly think about technical debt not simply as old code or outdated infrastructure, but as lost optionality.

When technology limits what the business can try next, architecture has become a commercial constraint.

From Integrated Platforms to Connected Ecosystems

For years, the industry often approached streaming platforms as relatively self-contained products. The ambition was understandable: bring as much functionality as possible into one environment and reduce the complexity of operating multiple systems.

But streaming businesses don't exist inside one system.

They rely on content management, identity, payments, advertising, analytics, CRM, recommendations, marketing technology, data platforms and an expanding ecosystem of specialist tools. New capabilities emerge constantly, and organisations understandably want the freedom to adopt the best technology for their needs.

I believe the architecture of the future therefore needs to be open by design.

That doesn't mean creating complexity for the sake of flexibility. Quite the opposite. Good architecture should hide complexity while preserving choice.

A streaming organisation should be able to evolve one part of its ecosystem without destabilising everything around it. It should be able to bring in a new capability when something better becomes available. It should be able to connect information across systems without requiring every system to become the same system.

This is why modularity matters. Not because modular architecture is fashionable. Because businesses change.

The purpose of modularity is to make sure the technology can change with them.

The Platform Needs to Learn

There is another dimension to this evolution that I believe will become increasingly important.

For most of streaming's history, platforms have primarily been systems of execution. They ingest content, manage metadata, authenticate users, deliver video, display interfaces and process transactions. They execute instructions extremely well.

The next generation of platforms will need to do more than execute.

They will need to learn.

Every interaction with a viewer creates a signal. What they search for, what they watch, what they abandon, what they return to, which recommendations they accept and how their behaviour changes over time all tell us something about the relationship between the audience and the service.

The technical challenge is no longer simply capturing those signals. Most organisations already do that. The opportunity is creating an architecture where those signals can continuously improve what happens next.

That could mean better discovery. More relevant personalisation. Smarter audience segmentation. More effective advertising. Earlier identification of churn risk. Better decisions about content or customer acquisition.

The important point isn't any individual use case. It is the feedback loop.

A modern streaming platform should become more useful as it learns more about the audiences it serves.

AI Makes Architecture More Important, Not Less

Artificial intelligence makes this discussion particularly timely.

There is understandable excitement around what AI could mean for streaming, from automated metadata and content discovery to personalisation, advertising and operational efficiency. I share much of that excitement.

But AI does not remove the need for good architecture. It makes it more important.

An AI system can only reason from the context available to it. If audience information is fragmented across disconnected systems, if data cannot move easily or if the platform cannot act on the insights generated, intelligence remains theoretical.

The organisations that gain the greatest advantage from AI will not necessarily be those that adopt the most AI tools.

They will be the ones whose architecture allows intelligence to move through the business.

That requires openness. It requires connected data. It requires systems that can evolve as models, capabilities and expectations change.

Most importantly, it requires resisting the temptation to design today's architecture around today's version of AI.

Technology will change. The architecture needs to be ready when it does.

Technology Should Expand the Choices a Business Can Make

This is ultimately how I think the role of a CTO is changing.

Technology leadership has traditionally been associated with reliability, security, scalability and cost. Those responsibilities remain fundamental. If the platform doesn't work, very little else matters.

But increasingly, the CTO also has a responsibility to preserve strategic freedom.

  • Can the organisation experiment quickly?
  • Can teams access the information they need?
  • Can the platform accommodate a business model that doesn't exist yet?
  • Can we introduce new technology without repeatedly rebuilding what already works?
  • Can the architecture evolve at the speed of the market rather than becoming an obstacle to it?

Those questions connect technology directly to business strategy.

At 24i, this philosophy has increasingly shaped how we think about streaming technology: open rather than closed, modular rather than monolithic, and designed around the assumption that our customers' businesses will continue to change.

Because they will.

Our job isn't to predict every change. It's to make sure technology doesn't prevent it.

The Next Generation of Streaming Architecture

Sebastian Braun opened this series by arguing that streaming has entered a second era, one defined less by distribution and more by measurable growth. Veronica Lopez explored what that change means for marketing: moving beyond acquisition to build a deeper understanding of the audience across the entire customer experience.

Technology is what makes those changes possible. But I don't believe the answer is simply more technology.

The next generation of streaming platforms needs to be built around a different principle: adaptability.

Platforms must be capable of connecting intelligence across the business, learning from audience behaviour and incorporating new technologies without forcing organisations to continually start again.

The architecture that wins the next decade won't be the one with the longest feature list today.

It will be the one that remains useful when tomorrow's feature list looks completely different.

Because ultimately, technology shouldn't decide what a streaming business is allowed to become.

It should give the business the freedom to decide that for itself.
